Why services firms fail fast
A manufacturing company has machines, stock, and property that take months to liquidate. A professional services firm has people, a lease, and some laptops. When the people leave (or the clients leave), there is nothing left. The firm can go from healthy to insolvent in 30 to 60 days.
The fragility of a typical services firm:
Warning signs
Senior staff departing. Partners, directors, or senior consultants leaving (especially to competitors or to set up their own firm). They take client relationships with them. The firm loses revenue the month they walk out.
Office downgrade. Moving from dedicated offices to serviced/flexible space, or reducing floor space significantly. This indicates cost-cutting and declining revenue. The firm is shrinking, not growing.
Requesting upfront payment. A firm that previously invoiced in arrears (monthly for work done) now asks for payment before starting. They need your cash to make payroll. This is a cash-flow survival tactic.
Accounts show rising debtors. Their clients are paying them slowly (debtor days increasing from 45 to 75 days). The firm is doing work but not collecting cash. Working capital is being consumed. Payroll pressure builds.
Sectors to check
Marketing and creative agencies
High client concentration, project-based revenue, and long payment terms (60 to 90 days from some clients). When a flagship client moves agency, 30% of revenue disappears overnight. Check before paying a quarterly retainer.
Management consultancies
Small consultancies depend on 2 to 3 key partners who own the client relationships. If a partner leaves to join a competitor, their clients follow. The remaining firm may not have enough revenue to cover fixed costs.
Architecture and surveying
Project-based with long gaps between project start and fee collection. A practice with 3 large projects can appear healthy, but if one stalls (planning delay, client funding issue), cash flow collapses while fixed costs continue.
Small law and accountancy firms
Client money held in trust (protected), but the firm's own finances may be precarious. High overheads (rent, PI insurance, staff), dependence on key fee earners, and vulnerability to regulatory action or negligence claims that exceed PI cover.
